What consulting costs in Germany: 34 prices vs the market

A managing director in Frankfurt asking for a consulting proposal in 2026 usually sits through three meetings before anyone shows a number. The average calculated consulting day in Germany cost €1,300 net in 2025, 2% below the year before (BDU, December 2025). We publish all 34 prices of our six practices and put each one beside the German market range with its source, so you know before the first call whether we are the right size of firm for what you have in mind.

The decision

Each buys a named minimum scope, and each sits at the bottom of the German market range or below it, a range we researched from sources on 14 and 15 August 2026 and re-checked for this post on 25 August 2026. If you need an eight-week project with a team of four consultants, a top-tier firm charges partner day rates of €3,500 to €6,000 (Langguth 2025) and is the right place for it. If you want a defined scope at a price known in advance, it is below, line by line beside the market. Should the BDU fee study 2026 report the average day rate falling by more than 5% in December, we re-examine the 21 prices we raised in August 2026.

What consulting costs in Germany: how to read the tables

Each practice has a table with four columns. "Our from-price" is the published fixed price for the minimum scope. A fixed price, in German a Festpreis, is a price agreed in writing before the work starts that does not move with the hours it takes. "German market range" states what German providers charge for a comparable scope, with source and date. "What the from-price buys" names the minimum scope you get for that money. Larger projects get a written fixed-price proposal within 48 hours of a free 30-minute scoping call.

All prices are net of VAT. The market ranges come from trade-association studies (BDU, DDIM, AIMP), from the BAFA funding guideline and from published price pages of German providers. Where no German price sheet exists, the column says "Hamnett Enterprises estimate" and shows the arithmetic behind it, usually consultant days times a published day rate. The fees of McKinsey, BCG and the Big Four are not public and are not part of the ranges. They are a different market.

Consulting costs in the Mittelstand: strategy and management

The Mittelstand is the German band of owner-run small and mid-sized companies, and it is the buyer this practice is priced for. Here the day rate drives the prices more than anything else. The BDU average is €1,300 a day (the Bundesverband Deutscher Unternehmensberatungen is the German consulting industry association and publishes the only reliable German fee study), boutiques charge €1,400 to €2,800 (Langguth 2025), and senior strategy consultants €1,900 to €2,600. Where no provider publishes a price sheet, the market column derives project prices from those rates.

At €6,500 for four to five days our interim price works out at €1,300 to €1,625 a day, so at or above the DDIM average. The other four rows sit below the derived boutique ranges because the minimum scope is cut small: one company, one process, one product line, one country.

Marketing and growth

Marketing is a retainer market. German prices run per month, and the range depends on the number of channels and on whether original creative work is produced.

The GEO row is the only one without a German comparison. GEO stands for generative engine optimisation, the work of getting ChatGPT, Perplexity and Google AI Overviews to name a company in their answers. On 25 August 2026 we found no German agency offering such a visibility report as a standalone product with a price. The comparison therefore runs over US agencies and over the tools.

Software and technology

The spread between from-price and upper limit is widest here, because user roles, integrations and sites multiply the effort. Accessibility under the Barrierefreiheitsstärkungsgesetz (BFSG, the German law that obliges many consumer-facing digital offerings to be accessible) belongs in the scope of every website proposal.

The security row is the only one carrying a published upper limit. €50,000 buys a programme for three sites with an internal and an external pentest, a NIS2 gap analysis (NIS2 is the EU directive that obliges companies in critical sectors to run demonstrable cyber risk management), ISO 27001 preparation and six months of implementation support. For comparison, APASEC quotes €8,000 to €30,000 for a full NIS2 compliance review and €2,000 to €5,000 per month for an ongoing CISO retainer.

AI and digital transformation

The EU AI Act makes staff AI literacy a duty (Article 4), so companies now buy training as a compliance line. At the same time German AI consultancies publish their prices more openly than any other practice, which makes the comparison easy.

On the governance row our €6,500 sits above the visible German fixed price of €4,500. The difference is scope, our entry level includes the usage policy and the literacy plan that a readiness scan does not deliver. It is also the row where we are most likely to be wrong, see below. One note on funding: seminars and workshops are not funded by the BAFA (BAFA flyer), so the training day is not eligible, while the adoption strategy as an individual consulting engagement can be.

Finance and transactions

Here consulting runs into a legal boundary. A signed valuation opinion carrying expert liability is reserved to a Wirtschaftsprüfer, the German state-licensed statutory auditor. Our indicative valuation therefore delivers a value range without a signature and without liability, and an opinion under IDW S1 (the valuation standard courts and tax offices expect) is arranged through a partner Wirtschaftsprüfer. We have not had this boundary reviewed by a lawyer, it is our reading.

The succession row shows the largest structural difference. The market charges a retainer (a monthly base fee) plus a success fee of 3% to 10% of the purchase price. On a €2M sale that is €60,000 to €200,000 of success fee. Our €9,500 buys the preparation, and we quote the sale process itself separately, on terms fixed in writing before the start.

People and talent

The market here counts in percent of salary. The BDU average for recruitment is 27.8% of gross annual target salary, which on a €70,000 role is €19,460 (Instaffo 2026). We count in fixed prices known before the start, never in percent.

Consultant day rates 2026: what a managing director in Frankfurt pays

No published fee study breaks out Frankfurt or Hessen. The BDU publishes national figures, and so do the freelancer surveys. The table therefore shows the German ranges by provider type and works a ten-day project through, as it would be quoted to a managing director in Frankfurt.

Travel costs come on top. Münker & Partner reports an average surcharge of €190 per assignment, and only 57% of consultancies carry their overheads inside the day rate (July 2026). With us, travel inside the Rhein-Main region is included in the fixed price. The market is also moving down: the BDU average fell 2% in 2025, and the freelancer hourly rate fell in 2026 for the first time since the survey began, from €104 to €103 (Gründerküche, March 2026). For 2026 the BDU nonetheless expects the market to grow 4.5% to €51.1bn, carried by strategy (+5.2%) and IT (+4.7%) (BDU, March 2026).

For €4,900 you get a strategy scope from us that a boutique charges €7,000 to €28,000 for at its own day rates. That works because we run AI-assisted and because the minimum scope is cut tight. If you need more interviews, more sites or a financial model with scenarios, you get a new fixed price for it, known before the start.

The BAFA grant: a worked example for Hessen

The programme "Förderung von Unternehmensberatungen für KMU" run by the Bundesamt für Wirtschaft und Ausfuhrkontrolle (BAFA, the federal agency that pays consulting grants to small and mid-sized companies) subsidises consulting costs up to an assessment base of €3,500 net per engagement. In the old federal states, which include Hessen, the rate is 50% and the grant is capped at €1,750 (BAFA funding guideline in the version of 12 December 2024, section 5.2). In the new federal states and in the Lüneburg and Trier regions it is 80% and capped at €2,800. Up to five engagements per company are eligible, no more than two a year, and the guideline runs for applications until 31 December 2026.

The conditions: an SME under the EU definition, an application filed before the consulting starts through the BAFA platform, an adviser registered with the BAFA, and a single engagement of at most five days. Seminars and workshops are not funded, nor is consulting that mostly covers legal, tax or grant-application questions, and the grant cannot be combined with other public subsidies (BAFA flyer). Since 15 November 2025 the BAFA calculates the grant for applicants who cannot reclaim input VAT on the gross amount, and StartHub Hessen then states an assessment base of €4,165 and a maximum grant of €2,082.50. A VAT-registered GmbH stays at €3,500 and €1,750. Whether a project qualifies is stated in our proposal. The go-digital programme that many adviser pages still list expired on 31 December 2024 (BMWK, January 2025).

Fixed price, never an hourly rate

Every proposal we write is a fixed price for a defined scope. If the scope grows, we agree a new fixed price before carrying on. Five published numbers carry that rule.

  1. Price works eightfold. On McKinsey's analysis of an average S&P 1500 income statement, a 1% price rise at constant volume lifts operating profit by 8%, three times the effect of 1% more volume (McKinsey, "The power of pricing"). For you as the buyer that means an adviser billing by the hour earns on slowness. A fixed price buys the outcome, and the efficiency gained from AI-assisted work stays with the adviser who built it rather than disappearing into the timesheet.
  2. Only 17% of companies price on value. In Hinterhuber's survey, 17% used value-based pricing, 44% priced against competitors and 37% against cost (Journal of Business Strategy, 2008). Hourly rates are cost prices. They say nothing about what the outcome is worth to you.
  3. 67% of B2B buyers want to buy without a sales conversation. Gartner surveyed 646 B2B buyers, 67% prefer a rep-free buying process, up from 61% the year before (Gartner, March 2026). A published price list serves exactly that majority.
  4. Price rises land at only 32%. Simon-Kucher's Global Pricing & Sales Study across almost 2,000 companies found firms achieve on average 32% of a planned price increase, and 97 in 100 miss their target (Simon-Kucher, October 2017). That is why the annual 4% adjustment each January is written into every retainer contract instead of being renegotiated each year.
  5. Discount customers are worth 32% less. Paddle analysed billing data from 88 software companies: customers acquired through discounts had a 32.41% lower lifetime value and churned considerably more often (Paddle, July 2022). So we give no discounts. Anyone who wants to push the price down gets a smaller scope.

The remaining terms are on the price list: 50% on order and 50% on delivery for projects up to €10,000, milestone-based above that. Retainers run for a minimum of three months with defined monthly deliverables and 30 days' notice after that.

What we changed in August 2026

On 14 and 15 August 2026 we checked every line of the price list against the German market range, using the sources in this post. The result: no line sat above its range, most sat below it, and three sat below the market floor that the cheapest German providers set themselves. On 20 August 2026 we raised 21 prices and lowered none.

The largest moves: fractional CTO from €2,400 to €3,400 per month (German retainer floor €2,400 to €3,200), employer branding from €2,400 to €3,900 (market floor €5,000), onboarding design from €1,900 to €3,400, AI governance from €3,400 to €6,500, business website from €4,900 to €6,500 (market floor €5,000), market entry from €4,900 to €6,500, AI pilots from €6,500 to €9,500, and the GEO baseline report from €900 to €1,900 with a new monitoring retainer from €1,200 per month. Executive search is now tiered by salary instead of flat at €4,900. The security programme's upper limit now stands on the list at €50,000, where it previously read €8,000. And the price list names the BAFA grant in place of the expired go-digital programme. Proposals signed before 20 August 2026 stand unchanged.

What this means for you

  • Managing director of a firm with 5 to 150 employees: the tables above are the price list. If your project fits a minimum scope, you now know the price. If it is bigger, you get a written fixed-price proposal within 48 hours of a free 30-minute scoping call, all six practices from €900.
  • Owner over 60 thinking about selling: the indicative valuation from €3,900 delivers a value range in three to five working days without expert liability. Succession preparation from €9,500 builds the data room and the owner-dependency picture before a buyer asks.
  • Steuerberater or bank contact beside a client (a Steuerberater is the German licensed tax adviser who files the accounts): the business plan from €2,900 is bankable and sits under the BAFA assessment base, and the net own contribution in Hessen is €1,450. A signed valuation opinion runs through a partner Wirtschaftsprüfer rather than through us.
  • English-speaking reader checking whether a solo AI-native holding delivers at this depth: the prices are the same for every client, net in euros, and every market figure above carries a source with a retrieval date.

Where we could be wrong

  • If the BDU fee study 2026 reports the average day rate in December more than 5% down, under €1,235, our 21 increases sit above a falling market, and we re-examine each of them.
  • If more than half of the first 20 proposals after 20 August 2026 fail on price alone, the increase was too large for owner-run firms, and the affected lines go back one step.
  • If the BAFA successor guideline from 1 January 2027 sets the assessment base below €3,500 or the rate in Hessen below 50%, the worked example above no longer holds, and the business-plan price loses its funding link.
  • If a German agency publishes a standalone GEO report under €1,900, the GEO row is no longer without a German competitor, and if the German AI Act market settles at fixed prices around €4,500, our governance row at €6,500 needs a leaner entry tier.

FAQ

What does a consultant day cost in Germany in 2026?

The average calculated day rate of German consultancies was €1,300 net in 2025. Analysts cost €700 on average and partners or managing directors €1,600 (BDU, December 2025). Freelancers charge €800 to €1,500 a day, boutiques €1,400 to €2,800, and partners at the large strategy firms €3,500 to €6,000 and up (Langguth 2025). No BDU figures for 2026 exist yet, and freelancer hourly rates fell in 2026 for the first time.

Is consulting subsidised in Hessen?

Yes, through the BAFA programme "Förderung von Unternehmensberatungen für KMU". Hessen counts as one of the old federal states, the rate is 50% of eligible consulting costs up to €3,500 net, so a maximum of €1,750 per engagement. The application has to be filed before the consulting starts, the adviser has to be registered with the BAFA, and seminars or workshops are not eligible. The current guideline runs for applications until 31 December 2026.

Why no hourly rates?

An hourly rate pays for time, a fixed price pays for an outcome. Under an hourly rate the client carries the risk that the work takes longer, and the adviser earns on every extra hour. Under a fixed price with a defined scope the risk sits with the adviser, and the price stands before the start. Our price list therefore names a from-price with a minimum scope for each of the 34 services, and larger projects get a written fixed-price proposal within 48 hours.

What does consulting cost in Frankfurt?

There is no separate fee study for Frankfurt, the national figures apply. A ten-day project costs €8,000 to €15,000 with a freelancer, €14,000 to €28,000 with a boutique and €35,000 to €60,000 and up with a top-tier firm at partner level, each net of VAT and before travel costs. At Hamnett Enterprises in Eschborn a business strategy starts at €4,900, a process analysis at €3,900 and a business plan at €2,900, with travel inside the Rhein-Main region included.
