Situation
Cold email to a German business is unlawful as a first contact, and a generic letter goes in the bin. The consultancy wanted to reach trade firms in Frankfurt and the surrounding towns that have no website or a broken one, and to do it with something the owner can hold: a letter about their own company with their own future website inside it. Done by hand, one such package is a day’s work. Fifty of them is a quarter.
Approach
We built the pipeline the way we build AI-native operations for clients: every step that a person used to do is a script or an agent, and the person keeps the decisions. A sourcing sweep finds firms with a missing or broken site and logs them in a register. A research agent writes a brief per firm from public sources, with a claims table that records where every statement came from. A writer agent drafts the German letter to the named owner, with one fixed price for one named scope, the lawful objection notice, and a QR code. An image model and a page generator build a three-screen mock-up of the firm’s own future site in its trade’s colours. A linter refuses any letter that breaks the house style, the legal wording, or a page break a person would not put there. A merge step assembles letter and mock-up into one print file per firm, and a print-and-post service prints, envelopes and posts the batch. Every quote page behind a QR code is reachable only with the letter, and no crawler can index it.
Every send is a founder action behind an explicit confirmation, because a posted letter cannot be recalled.
Result
On 18 September 2026 the first live batch went out: 50 letters in two runs, 21 at 09:25 and 29 at 10:15, to ten trades across fifteen towns, 24 of them in Frankfurt. Each letter carried a fixed price between €1,400 and €2,400 and its own mock-up. Postage for the whole batch was €89.50. The pipeline’s own campaign report records every recipient, price and quote page, and the register now measures replies against the direct-mail benchmark of about 3% to 5%.
The first batch stopped at 21 because of a reasoning error in the operator’s process rather than a limit in the tooling, and the campaign report says so. That is what the record is for.
